From Pitching to Consulting
The shift that changed professional selling.

The old model and why it stopped working
Traditional selling was built around the product: learn the features, find someone who might want them, present enthusiastically, handle objections, close. It worked when information was scarce and the salesperson was the customer's main source of it.
That condition no longer holds. Buyers research independently, compare alternatives, read reviews and consult peers long before speaking to a salesperson. By the time a conversation happens, a substantial part of the decision process has already occurred. A salesperson who arrives with a product presentation is offering something the buyer could have found themselves.
What consultative selling actually means
Consultative selling starts from the customer's situation rather than the seller's product. The salesperson's value is in diagnosis: helping the buyer understand their own problem more clearly, see consequences they had not considered, and evaluate options — including options that are not yours.
The practical differences:
| Product selling | Consultative selling |
|---|---|
| Talks about features | Asks about situation and consequences |
| Presents early | Presents late, and selectively |
| Seller talks most | Buyer talks most |
| Pushes towards a close | Advances towards a decision the buyer owns |
| Treats objections as resistance | Treats objections as information |
| Wins on persuasion | Wins on understanding |
The core insight
People do not buy products; they buy a better situation. The product is only the means. A buyer who cannot clearly articulate what will be different afterwards has no reason to act, and no argument about features will supply one.
This leads to the most important discipline in consultative selling: the salesperson's job is to help the buyer think, not to make the buyer agree. Those look similar and produce entirely different results. Helping someone think creates a decision they own; making them agree creates a decision they will reverse the moment pressure is applied from elsewhere.
When it does not apply
Consultative selling suits complex, considered purchases where the buyer's situation varies and the consequences of getting it wrong are significant. For simple, low-value, well-understood transactions, elaborate consultation wastes everyone's time — the buyer wants efficiency, not a diagnosis. Matching the depth of the process to the complexity of the purchase is part of the skill.
